You know the feeling.

Juggling every hat. Switching roles by the minute. Going home telling yourself, "I'll finish it tonight."

You sit on the couch. Laptop open. Brain fried.

You finally crawl into bed… and your stomach knots up.

Not stress.

Dread.

You wake up at 4:00am with your heart racing. You check the clock. Panic. You stare at the ceiling. Now it's 4:47. Then 5:00.

Might as well get up.

You pull on your firefighting gear, grab the hose, and step back into the chaos.

Another day of playing Chief Boden.

Not running your business. Not teaching. Not coaching. Not thinking.

Just reacting.


This Isn't Hustle. It's Slow Burnout.

Most founders don't burn out dramatically.

They erode.

A little more anxiety each night. A little less patience. A little more resentment toward the business they built.

And they tell themselves the same lie:

"Once I get through this week…"

That week never ends.


I Watched a Client Almost Cross the Point of No Return

One of my clients came to me sharp, capable, and exhausted.

On paper, things were fine.

Revenue was steady. Team in place. No emergency.

But physically?

He was wrecked.

Chest tightness. Constant stomach pain. Snapping at people he cared about. Unable to shut his brain off.

He wasn't overwhelmed because the business was failing.

He was overwhelmed because he was doing work he should not have been doing anymore.

Admin. Approvals. Hand-holding. Answering the same questions over and over.

By the time we talked, he was dangerously close to burning out in a way that doesn't bounce back.

The scary kind.


The Real Problem Isn't the Workload

It's not that you have too much to do.

It's that everything is living in your head.

Every role. Every decision. Every loose end.

You are the system.

And systems don't sleep.


The Founder's Filter: Firing Yourself From the Wrong Work

This is the exercise I use when someone is drowning but can't see why.

Simple. Uncomfortable. Effective.

The Setup: Two Pages

Page 1 = Brain Dump Page 2 = Three Columns


Step 1: The Brain Dump (Page 1)

No organizing. No filtering.

You empty your brain.

Every role. Every task. Every responsibility.

Prompts I use:

* What keeps you up at night? * What annoys the hell out of you? What tiny admin tasks do you know* you shouldn't still be doing? * What makes you think, "I can't believe I'm still responsible for this"?

You write until there's nothing left.

Ten items. Fifty items.

Doesn't matter.


Step 2: The Three Columns (Page 2)

You draw three columns:

Column 1: Only I Can Do This Founder-level work where your brain truly matters

Column 2: Delegate Soon Repeating work that drains you but isn't on fire yet

Column 3: Delegate NOW Work that punches you in the gut every time you touch it


Step 3: The Sorting Questions

For every item in the brain dump, ask:

  • Am I honestly the best person on my team for this?
  • Even if I am, should I still be doing this at this stage?
  • Is there a person or tool that could handle this with the right system?

Answer honestly.

Each task goes into one column.


Step 4: The Priority Action Plan

Now look only at Column 3: Delegate NOW.

Pick 1–3 tasks.

Not ten.

The ones that would create instant relief if you never touched them again.

Each task gets:

  • A new owner
  • A deadline (within 7 days)

What Each Column Means Going Forward

Column 1: Only Me Defines your true founder role. Protect this time.

Column 2: Delegate Soon 30‑day system design projects under your Operations pillar.

Column 3: Delegate NOW The first problems we solve together inside Manumation.


The Goal

This exercise doesn't add work.

It removes the wrong work.

It helps you see that the bottleneck isn't tools, people, or effort.

It's that you're still doing jobs you should have fired yourself from years ago.


Why It's Called the "Waterfall"

Here's what most people miss about delegation:

It's not a one-time exercise. It's a cascade.

You, as the CEO or company leader, do this first. You identify what only you can do, and you push everything else down.

Then your C-suite does the same thing. They take what you delegated to them, keep what truly requires their expertise, and push the rest down to their teams.

This continues all the way down the org chart.

Director to manager. Manager to team lead. Team lead to individual contributor.

Until eventually, you hit a level where there's no one left to delegate to. When that person starts showing signs of overwhelm, not from laziness, but from genuine capacity limits, that's your signal.

You're past due on hiring.

One important caveat: this only works when each level has the skill and competency to receive what's being passed down. If they don't, you have two choices:

  • Train them: coaching, mentorship, systems documentation
  • Hire for it: bring in someone with that specialty

You can't fully delegate what someone isn't equipped to handle. That's not delegation. That's abandonment.

The Waterfall is how healthy companies scale. Task by task. Level by level. Until everyone is doing the work they're actually built for.
